New Off Grid Solution Introduced to Rwandan Market

The Virtual Grid, a low cost, innovative solar powered lighting and mobile charging unit, and the brain child of OGS, has become quite popular with rural households  in Rwanda through  its cheap pre-paid scratch card payment model.

Executive Summary

OGS, also known as Off Grid Solutions, is aWaka Waka Logo leading Dutch social enterprise that develops affordable and socially adaptable solar powered lighting solutions for rural based communities across the world. OGS recently developed the Virtual Grid, a low cost innovative solar powered lantern with mobile phone charging capabilities  that can be  paid off easily through weekly pay-as-you-go service installments of less than a $1. OGS engaged  Karisimbi Partners to aid them in the planning and roll-out phases of this new product in Rwanda.


Due to the following factors, OGS faced a few key challenges in the roll-out of the Virtual Grid:

  1. On average, rural households earn less than USD 2/day, and therefore cannot afford to pay the high  upfront cost incurred by OGS  in the production of  the Virtual Grid
  2. Inexpensive  battery-powered lanterns are available in the market and  are especially  popular in rural communities, creating fierce competition for OGS
  3. Most rural households can  easily charge their mobile phones in city centers a few kilometers away at a cost of only 50 cents per week, making the case for the Virtual Grid  quite difficult
  4. More and more city centers in rural areas are connecting to the grid, increasing the supply of inexpensive  battery-powered substitutes


Services Provided by Karisimbi Partners

As an international investor new to Rwanda, OGS was looking to launch a pilot in the country to test the technology and uptake of the service by targeting 9000 households. Karisimbi Partners was engaged to carry out a feasibility study and devise a strategic pricing, marketing and implementation plan for the company to successfully launch the pilot.

Results and Future Prospects

Within three short weeks, Karisimbi Business Partners was able to provide OGS with key recommendations on locations for the pilot study, strategic entry price levels and a distribution model that was critical in enabling the client to meet 50% of it’s target goal in just 3 months. After completion of the planning phase, Karisimbi Partners helped the client identify and train 75 dealers, leading to the sales of over 18,000 scratchcards. OGS is now currently established in the country as WakaWaka Rwanda and is investing in a scale up of its operations as part of its vision to provide sustainable, socially adaptable and affordable lighting and charging solutions to rural based communities.

To ensure a bi-annual performance management process tailored to the values, vision and documented objectives of the holding group and its operating companies, Karisimbi Partners carefully interviewed senior leaders to validate specific role accountabilities as well as leadership traits and management attributes most critical to the company. Based on the resulting data, a review tool and detailed implementation guide was developed, including a rating system allowing for self-assessment by the employee under review as well as assessment by the manager and / or a panel of senior leaders as appropriate.

Focus on Employee Motivation and Development

A focus on Career Development and Planning was incorporated into the review process to encourage an open dialog between employee and manager which evaluates performance against stated annual objectives, capability in required job disciplines (i.e. financial management, interpersonal skills), assessment of strengths and areas for improvement. Additionally, a clear target setting and performance based bonus guideline was established to tie financial benefits and motivation to the performance review model.

To help secure full acceptance and understanding of the new performance review model, Karisimbi Partners conducted an initial Performance Model review for Senior Managers and the Holding Group HR Director and participated as members of the bi-annual review panel to ensure internalization of the new process within the organization(s).


The holding company implemented the new assessment model across each of its operating companies, with all participants, both reviewers and those reviewed reporting great benefit to the new model.  Stakeholders praised the objective methodology for assessing all key performance areas, the clear rating system for calibrating employees against expected performance goals, and the facilitation of both peer and manager to employee dialog which has been instituted, ensuring clear expectations for reward, career progression and areas for improvement.

Advising and Fundraising for Startup Commercial Fish Farm


An entrepreneur was seeking strategic advisory services as he launched what would become a high-end aquaculture firm with a reputation for integrity, quality, and excellence in management. This Rwandan-based company expected to establish a modular, self-sufficient and independent fish production-line, from ‘breeders to market-size fish’. The project was to be based on sustainable production and year-round supply of fresh fish products to the domestic market, with a strong opportunity for export to neighboring countries. Political stability, a year-round warm climate, an untapped market and a growing economy, all combined to make Rwanda the best location in the world for this five million USD project.

The company has raised 1M USD and has now completed the first stage of what will be a four-stage 1500 metric ton per year fish production facility. The company has already employed hundreds of the poorest Rwandans in the construction and operations of the facility and will continue to do so as it continues the build-out and operation of subsequent phases. It will commence sales in mid to late 2012 and move forward with subsequent rounds of funding and construction thereafter.

The prospects for Lakeside Fish Farm’s continued growth are excellent, with domestic market demand of 16,000 metric tons far exceeding current local production. Additionally it is believed that existing market demand is understated based on the lack of consistent product quality and availability. Products will be sold primarily in the Kigali area, as well as exported to high population centers in the region.

Karisimbi Partners has supported this project from its earliest stages, having helped develop strategy for local launch of the company to developing the market, performing financial analysis and facilitating fundraising efforts and investor relations.

Strategic Planning

The Karisimbi Partners team engaged with Company management in an effort to translate the strategic and business planning that had been accomplished to-date into something executable for the Rwandan context. This initial strategic planning workshop and the resulting direction affected decisions regarding product development, fundraising and marketing strategies. From this initial engagement Karisimbi Partners established what would become a long-term ongoing advisory role with the Company. This has included a range of services, some of which are outlined below, but also include regular “check-ins” with the entrepreneur, evaluating candidates for senior leadership in the company and facilitating relationships with strategic private sector and government partners. Karisimbi Partners has become an integral part of the senior decision-making process at the Company.


The entrepreneur had succeeded in raising nearly 70% of what was required to accomplish the first phase built-out of the business. This had come primarily from friends and family. Karisimbi Partners was engaged to help secure the remaining 30% of the initial round of funding from a more sophisticated set of investors who were outside the immediate friends and family network of the entrepreneur. Karisimbi Partners developed investment promotion materials for the Company to include letters of intent, financial models, and investor pitch presentations. The team then selectively targeted networks of socially conscious investors and succeeded in raising the remaining funds within six months of beginning the effort. Karisimbi Partners has been retained to lead the subsequent rounds of fundraising for the Company.

Market Development

Karisimbi Partners not only provided strategic guidance related to product development and pricing but “rolled up the sleeves” and took charge of securing a distribution depot, acquiring supply from Uganda and testing the market in DR Congo on behalf of the Company. Karisimbi Partners is managing ongoing discussions with key institutional customers for the Company, effectively serving as a shadow sales and marketing team. This will be fundamental to success as sales begin to get off the ground in the coming months.


The Company has completed its first round of funding. It has completed build-out of phase one of the production facility. The Company has developed a sales and marketing strategy in Rwanda and the region that will serve as a foundation for its growth into subsequent stages where it will ultimately produce 1,500 metric tons of fresh farmed fish per year. This has created and will continue to sustain hundreds of jobs in one of the poorest areas of the country. It will also serve as the foundation of a protein production industry in Rwanda that will provide critical nutrients to those who need it most. Karisimbi Partners has had the honor of playing and continuing to play an important role in this change-agent business.

The Ministry of Commerce sought to evaluate and support a number of enterprises deemed strategic to the national economic interest and in need of assistance. The selected businesses came from many diverse industries, including Essential Oils, Pyrethrum, Animal Feed, Dairy, Food and Juice Processing, Leather Tanning and Textiles. Karisimbi Business Partners was engaged to perform business and market assessments and develop “turnaround plans” detailing revised business strategies and positioning the companies for investment, as well as to engage the domestic and international investment community regarding the identified opportunities.

Sales Process for a Multi-Million Dollar Tea Plantation and Factory


An owner of one of Rwanda’s premier producers of black tea was interested in selling his stake in the company, and was in need of targeted advisory services in order to successfully achieve the following:

The Karisimbi Partners team engaged with company management in an effort to analyze and understand every aspect of the business, from past financial performance, to current operations, to future opportunity. Through contact with company management, industry experts, government officials and other stakeholders in the local, regional and global tea industry, Karisimbi Partners identified and quantified several viable growth opportunities that could be realized by the future owners. These were codified into an Offering Memorandum to be distributed to interested parties, as well as a Company Profile Brief to market the opportunity without disclosing confidential information.

Valuation of the Equity Stake

Karisimbi Partners developed full financial projections with multiple scenarios estimating the future cash flow potential of the business. This was combined with internationally accepted methods of valuation, including Discount Cash Flow and Internal Rate of Return, customized for the Rwandan context. Karisimbi Partners then performed extensive investigation into historical tea factory transactions in Rwanda and the region and identified eight comparable transactions to be used as a baseline in determining the value of the tea company. This range of values was presented to the owner along with the professional opinion of the Karisimbi Partners team as to potential offers he might receive and negotiation strategies he could employ for the business.


Karisimbi Partners delivered a detailed Offering Memorandum and Company Brief utilized by the owner to market the company to local and international prospective buyers. The team then identified 34 potential strategic buyers engaged in the tea value chain that would have a high probability of interest in acquiring a Rwandan tea producing company, as well as 40 potential financial buyers whose stated target geographies/industries and preferred deal size made them likely to be interested in the company. Contact details for relevant managers were acquired and different contact strategies developed. Within 30 days multiple formal bid offers were received by the owner with additional offers expected and currently under review.

Feasibility and Launch of ToughStuff Solar Panels in Rwanda

Less than 15% of Rwanda has access to electricity. Even in the capital city, blackouts happen as often as 14 times a month. Electricity costs are among the highest in the region, so the cost of connecting to the grid puts this resource even further out of reach. In Rwanda, inability to access affordable electricity represents a daily barrier to education, information and communication.

ToughStuff is one of the leading manufacturers of portable solar panels for the rural poor. One tough stuff panel can drastically change a household…offering a durable, renewable source of energy that can light a room, charge a phone or power a radio. Having successfully established operations in five developing countries, ToughStuff needed to understand if, and how, they might do the same in Rwanda.

Karisimbi Partners’ approach
Karisimbi Partners was asked to provide a comprehensive analysis of the players, dynamics and salient trends related to rural electrification in the region. Part of this understanding was developed in the process of hiring and training village sales representatives as part of an initial pilot study designed to test a new form of village-level distribution. Hard-earned qualitative and quantitative research allowed Karisimbi Partners to provide comprehensive insight related to the feasibility of ToughStuff in Rwanda. After just 90 days, the verdict was in: with significant resources and patience, success was possible and an innovative distribution network viable. Recruitment could begin, the pilot program could expand, and Rwanda could be used to prove a model for rural sales that could be replicated elsewhere.

Based on the comprehensive analysis provided by Karisimbi Partners, ToughStuff decided to enter Rwanda and the race to electrify off-grid households throughout the country. Initial efforts to hire a Country Manager through a local recruitment agency were unsuccessful, but Karisimbi Partners’ network of qualified individuals produced a capable, trustworthy and experienced candidate. This Rwandan individual offered a rare combination of entrepreneurial drive and experience with rural franchise development, and he was quickly hired. Today, ToughStuff has a dedicated team on the ground, including sales people responsible for expansion beyond the few districts
where they previously operated.  ToughStuff Rwanda has already been used as a launching pad for Burundi operations and to evaluate entry into D.R. Congo.
